Psychology is the rigorous study of how people actually think and act, which is exactly what leadership runs on.
Psychology does not produce the clean, universal equations physics does. Human behavior is higher-variance and more context-dependent than the motion of a falling object, and predicting what one particular person will do in one particular moment is genuinely more complex than predicting a solar eclipse.
Physics itself is not entirely a matter of clockwork certainty. Quantum mechanics is irreducibly probabilistic, and many physical systems are effectively unpredictable. Psychology also contains robust, repeatable findings about perception, learning, memory, judgment, and behavior. “Not physics” is true of most fields. Economics is not physics. Strategy, medicine, investing, and leadership are not physics either, yet we route some of the most consequential decisions in the world through those disciplines.
The demand that psychology resemble physics before it counts is a category error. It holds one kind of knowledge to the standard of another and then treats the mismatch as a failure. The right test was never whether psychology produces equations. The question is whether it accurately describes how people think and act, and whether that knowledge helps us make better decisions under real conditions. On that test, psychology is not soft at all.
Some areas of physics answer questions with something close to certainty, using laws that do not depend on who is observing them or how they feel. Leadership offers nothing so clean. There is no formula that resolves a difficult decision when the data are ambiguous and the stakes are personal. There is no equation for the right move under pressure.
Advertising executive Rory Sutherland has made this point at length: human behavior is messy, nonlinear, and frequently inconsistent with the rational models used in engineering and economics. Attempts to reduce people to tidy models often fail because people do not behave the way the spreadsheet assumes (Sutherland, 2019). His broader prescription is to approach human behavior more like a naturalist than an engineer, treating the messiness as the terrain rather than as interference concealing a cleaner formula.
That is the kind of knowledge psychology offers. It is not the physics of prediction. It is the rigorous study of judgment and behavior where prediction is difficult, which is precisely the terrain leaders operate in.
One of the clearest examples of how incomplete evidence can distort a decision comes from the work of statistician Abraham Wald during the Second World War.
Wald worked with the Statistical Research Group on the problem of aircraft survivability. Military planners could inspect the planes that returned from combat, but the damage patterns of the planes that had been lost were unavailable. Wald’s analysis showed why that missing information mattered. Damage observed on returning aircraft identified places a plane could be hit and still survive. Low observed damage could indicate areas where a hit was more likely to prevent the aircraft from returning.
The familiar version of the story is simple: do not reinforce only the areas with the most visible bullet holes. Account for the planes missing from the evidence. Wald’s actual statistical work was more sophisticated, but the decision principle remains the same. The visible cases are not always representative of the full population (Mangel & Samaniego, 1984).
That is survivorship bias, and it runs through leadership everywhere. We study successful people and try to reverse-engineer their habits while overlooking the many people who used the same playbook and failed. We examine the businesses that survived and draw conclusions from their decisions while ignoring the organizations that made similar choices and disappeared. We learn from the visible winners, mistake favorable outcomes for good judgment, and become overconfident because the disconfirming cases are absent from the analysis.
Sutherland offers a version of the same problem through the example of a busy restaurant. We see the packed room and conclude that the business must be straightforward or reliably profitable. The restaurants that failed are no longer there to complicate the picture (Sutherland, 2019).
Correcting for this is not a feelings exercise. It is a discipline that changes the decision by forcing harder questions: Did I actually decide well, or did the outcome happen to be favorable? Would this approach work in a different environment? Where am I studying only the survivors?
The advantage is concrete and requires believing nothing mystical about psychology.
A leader who can see their own blind spots is working with better information than one who cannot. A leader who understands how stress narrows judgment can create the pause that a stressed mind tends to skip. A team that surfaces disconfirming evidence, including failed cases and quiet objections, is more likely to correct course than one operating on confidence and execution alone.
This is the difference between judgment that accounts for how minds actually work and judgment that assumes people function like calculators.
There is an important boundary to preserve because this argument can easily overcorrect into “trust your gut.” Intuition can be valuable, but research suggests that intuitive expertise develops under particular conditions: the environment must contain sufficiently valid, recurring cues, and the person must have enough opportunity to learn those cues through repeated practice and feedback (Kahneman & Klein, 2009).
A seasoned operator’s read of a familiar situation may deserve considerable weight. The same confident intuition, applied to a novel, high-stakes, slow-feedback decision, is where survivorship bias and overconfidence can become expensive. The skill is neither trusting intuition automatically nor dismissing it reflexively. It is knowing which kind of situation you are in, which is itself a piece of psychological knowledge.
Psychology is not physics, and it was never trying to be. It is the rigorous study of how human beings think, feel, decide, and act, including the predictable ways they depart from tidy models. Dismissing that work as soft because it lacks universal equations mistakes the nature of the tool for a deficiency.
For anyone leading people, this is practical rather than academic. Leaders do not rise or fall on intelligence in the abstract. They rise or fall on how well they think and decide under pressure, with incomplete information, while subject to the same biases, emotions, assumptions, and limits as everyone else.
That is not the kind of question physics is designed to answer. It is precisely the terrain psychology was developed to study.
Understanding that terrain gives leaders a harder edge: better judgment about the people, decisions, and human systems on which every organization depends.
